Why design intent gets lost — and how an integrated team protects it
A practical look at the gaps between concept, procurement and site execution, and what actually closes them.

Design intent is lost in four predictable places: between design and coordination, between coordination and procurement, between procurement and site, and between site and handover. Each gap is a change of hands where nobody owns the original idea. Integrated design-build closes them by keeping one party accountable across all four.
Almost every client who has built once before describes the same experience. The concept presentation was exciting. The finished building is fine. Something happened in between that nobody can quite point to, and no single person seems responsible for it.
This is not a failure of talent. It is a structural property of how construction is normally procured. Design intent does not evaporate — it leaks, at four specific joints.
Gap one: design to coordination
An architect resolves form, space and light. A structural engineer resolves load. A services consultant resolves air, water and power. Each is competent. But the beam depth that solves the structure may be the beam depth that destroys the ceiling line, and the duct route that satisfies the services may be the one that cannot be concealed.
When these are separate appointments, the conflicts surface late, and they are resolved by whoever is under the most schedule pressure — which is almost never the person who cares most about the original idea.
Gap two: coordination to procurement
A specification says honed Kota limestone, 20 mm, with a 6 mm shadow gap. A procurement process that is measured purely on unit rate will find something cheaper that is also technically stone. The substitution is not dishonest. It is what the incentive structure asked for.
This is where the phrase or equivalent does most of its damage in Indian construction. The three most consequential words in a specification are almost always the ones nobody negotiated.
Gap three: procurement to site
A drawing shows an intention. A site has tolerances. When a wall arrives 15 mm out of plumb and the drawing assumed it would not, somebody makes a decision within the hour — usually a foreman, usually without a drawing, usually correctly for structure and incorrectly for the idea.
Multiply that by the several hundred such decisions a house requires, and the aggregate drift is the difference between a building that feels considered and one that feels approximate.
Gap four: site to handover
The final gap is verification. Was the mock-up ever compared to the finished work? Was the approved sample retained? Did anyone check the installed lighting against the lighting design, or only that the lights turn on?
What actually closes the gaps
Not enthusiasm, and not a better contract alone. Four mechanisms close them, and they are unglamorous:
- 01Coordinate every discipline against one approved intent before construction information is issued, not after.
- 02Make substitution a formal, priced, approved event rather than a procurement convenience.
- 03Detail the junctions in advance and build physical mock-ups, so site improvisation has somewhere to look.
- 04Verify the finished work against the approved sample, and record that you did.
These are the mechanisms behind MIYAAR stages M3 through M7. They are deliberately boring. Boring is what survives contact with a construction programme.

Separate appointments are not wrong. They suit clients who have a trusted contractor, the time to coordinate, and the technical literacy to arbitrate. Design-build suits clients who would rather that expertise sat with one accountable party.
The question is not who draws the building. It is who is answerable when the drawing meets the site.
